Starting point
A US direct-to-consumer mattress brand on Shopify came in with a familiar home-goods problem: the commercial category was stuck while prior vendors had stacked homepage links. The hybrid mattress collection sat at average position 18 for the primary head term. Referring domains on that URL numbered 42, with a profile skewed toward homepage placements and thin guest posts that did not support the category cluster.
Product pages already had scattered roundup mentions. Parent collection and guide coverage was the gap. Competitors in the top five organic slots showed denser design-blog and trade citations on category and educational URLs, often 80 to 140 referring domains into those clusters, not simply more homepage spam.
Category templates were crawlable but thin (under 200 words of unique copy). Two supporting guides existed and ranked weakly for long-tail research queries. Paid search and email were carrying revenue. Organic to the hybrid cluster was effectively flat year over year before kickoff.
What we refused to do
We declined to “catch up” by buying 50 homepage links. We declined a PBN package pitched to the client the month before. We also declined to pour placements into individual SKU URLs while the category page still had thin unique copy. Month one was audit, target mapping, and on-page requirements. Link outreach without a page that can absorb authority is expensive theater.
Approach
Target and anchor map
Primary targets for the first five months:
- Hybrid mattress category URL (majority of placements)
- Hybrid vs innerspring buying guide
- Firmness and sleep-position guide
Hero SKU roundups were capped under 15 percent of new links for the first three months. Exact-match commercial anchors stayed under 12 percent of new placements. Branded, naked URL, and partial anchors filled the rest. That exact-match cap mattered because the historical profile already leaned commercial.
Placement mix
Over 5 months we placed 28 editorial links with a median referring-domain DR of 48. Rough mix:
- 14 product roundups and comparison inclusions
- 9 editorial guest or contributor placements citing the guides or category
- 3 resource or education links
- 2 digital PR mentions from a shipping-damage and return-rate data pitch
Average time from first touch to live link was 24 days for roundups and 37 days for resource pitches. Publisher thresholds included topical fit to home and sleep, an organic traffic floor (generally 5,000-plus monthly organic unless the domain was a known niche authority), outbound hygiene, and indexation checks.
Coupon sites, mattress PBN clusters, and spun “sleep tip” blogs were rejected even when DR looked fine.
On-site work (client-owned)
In month two the brand rewrote category copy to about 1,100 words with comparison tables and improved internal links from both guides plus 14 product templates into the collection. That work was not ours to claim as a link-building outcome. It is listed here because it changed the page quality that links pointed at.
Results
Within 4 months of the first placements landing, average position on the primary head term moved from 18 to 7. At month five, non-brand organic sessions to the category cluster were up 61 percent year over year. Referring domains across the category and two guides moved from a 42-domain, homepage-skewed baseline to roughly 70 with a clearer editorial mix.
Referral sessions from the new placements added roughly 1,800 to 2,400 visits over the campaign window, with conversion rates on those sessions within 0.8 points of sitewide non-brand organic.
Timeline context:
- Weeks 1 to 4: target map, publisher floors, first live placements
- Weeks 5 to 8: copy and internal-link updates went live; placement cadence continued
- Weeks 9 to 20: remaining editorial density; measurement window for position and sessions

Caveats (read these)
Links were not the only variable. Category copy and internal linking changed in month two. Mattress demand has seasonal shape; we checked year-over-year sessions specifically to reduce that noise, but no ecommerce test is a perfect lab.
We also cannot promise the same position jump on every mattress term. Head terms with four national brands spending heavily on content and PR move slower. Mid-tail hybrids and firmness modifiers often move faster.
What we would repeat
- Guide-and-category targeting before SKU spraying
- Hard publisher vetting against mattress spam neighborhoods
- Exact-match caps from day one
- Parallel on-page upgrades instead of “links only” mythology
What we would change
We would push the category rewrite into week two instead of month two. The first four placements landed on a thinner template than we prefer. The campaign still worked. It would have been cleaner with the stronger page live earlier.
Duration: 5 months. Links built: 28. Platform: Shopify. Vertical: home and furniture / mattresses.
