Challenge

A hero insulated jacket SKU ranked on page three for the commercial query with thin unique copy and only 11 referring domains, most from directories. The parent collection was underlinked. Prior outreach had chased product URLs before the category and buying guide had enough editorial support to compete.

Approach

We redirected link targets to a new buying guide and the parent collection for 10 weeks, then layered 9 product-roundup mentions to the SKU once the guide held position 12 or better. Anchor rules favored branded and descriptive anchors. Roundup outreach ran inside an early winter calendar with sample-ready assets.

Full narrative

How the program actually ran

Starting point

A Shopify Plus outdoor gear retailer selling into the EU and US had a hero insulated jacket stuck on page three for its commercial query. The SKU had thin unique copy and 11 referring domains, most from directories and low-quality listings. The parent collection ranked better than the SKU but still sat in the low teens for the parent term. A buying guide did not exist yet.

Prior SEO work had chased homepage and SKU links without building a citation-worthy education asset. Competitors on page one showed denser gear-media coverage into collections and guides, plus seasonal roundup inclusions timed to fall and early winter. The gap was calendar and page-type mismatch, not a mystery.

Strategy in one sentence

Build the guide and collection first, earn visibility there, then spend roundup capital on the SKU.

That sequence is the opposite of what most outdoor brands ask for. They want the money SKU linked immediately. We said no for the first 10 weeks.

Approach

Phase 1: Assets and targets (weeks 1-2)

The client published a new insulated jacket buying guide covering fill power, shell ratings, layering, and fit. The SKU page received a unique specs block and comparison notes against two internal alternatives. Internal links from the guide and three related blog posts pointed to the collection and SKU.

Target map for phase 1:

  • Buying guide (primary)
  • Parent collection (primary)
  • SKU (hold)

We ran outreach to outdoor lifestyle titles, specialty gear blogs, and a short list of clubs and outing resources. Placements in this phase totaled 13 editorial links (median DR 46), almost all to the guide or collection.

Anchor mix stayed mostly branded, naked URL, and partial. Exact-match commercial anchors stayed under 10 percent.

We also reclaimed 4 unlinked mentions from older trail roundups and partner posts that named the brand without linking. Those reclaims were reported separately and are not included in the 22 links-built total.

Asset readiness mattered. The brand supplied temperature-rating tables, styled images, and sample availability before winter list season. That reduced pitch friction later when roundups started.

Phase 3: SKU roundups (weeks 10-16)

Once the buying guide held roughly position 12 or better for its target mid-tail queries, we opened SKU pitching. We placed 9 product-roundup mentions to the hero jacket on publishers already covering winter outerwear.

Those nine were not random. Each required a fit with price band, use case, and climate. Two pitches were rejected because editors wanted a lighter midlayer; we did not force the insulated SKU into the wrong list.

Total accepted placements across both phases: 22 over about 4 months (13 guide/collection + 9 SKU roundups).

Timing mattered

Outreach started in late summer for winter coverage. Editors building “best insulated jackets” lists were still open. When we compared reply rates to a prior client who started similar pitches in November, early pitching won by roughly 2x positive replies on comparable domain quality.

In our outdoor logs more broadly, personalized pitches sent about 10 weeks before peak season see roughly 12 to 16 percent positive replies. The same angles sent in-season often drop toward 6 to 9 percent because editors already filled slots.

Results

  • The collection page entered the top 5 for the parent commercial term in 11 weeks from program start
  • The SKU reached position 9 about 6 weeks after the roundup links went live
  • Referring domains across the guide, collection, and SKU cluster rose to 38 quality domains by the end of the wave

Non-brand organic sessions to the jacket cluster rose 44 percent over the prior winter’s comparable window. Revenue from organic to the hero SKU rose 29 percent in the same comparison. Paid search continued in parallel; multi-touch attribution remains imperfect.

Caveats

Winter seasonality helped. Cold-weather demand rising into Q4 and Q1 amplifies wins. The same sequence in May would still be the right structure, but the curve would likely stretch.

The SKU also gained better unique copy during the engagement. Roundup links pointed at a stronger page than the one that started on page three with directory links. We did not run a holdout test against a twin SKU with no links.

What we would repeat

  1. Guide-first targeting for 8 to 10 weeks before SKU roundups
  2. Early-season pitching (8 to 12 weeks ahead of peak)
  3. Hard no on forcing the wrong jacket into the wrong list
  4. Exact-match discipline under 10 percent

What we would change

We would have shipped the buying guide one sprint earlier. Two early outreach weeks were spent waiting on the asset. Otherwise the sequence held.
